When to Replace vs Repair Your VRF System

A practical decision framework for building owners facing the repair-or-replace question on aging VRF equipment.

The 50% Rule

The most widely used guideline: if a single repair costs more than 50% of a new system, replace rather than repair. For VRF compressor replacements on commercial systems ($8,000–$25,000), this threshold is frequently reached on systems over 12 years old.

But the 50% rule is just the starting point. The real decision requires looking at the full picture.

Factors That Favor Repair

  • System is under 10 years old with good maintenance history
  • The failure is isolated (one component, not systemic degradation)
  • Parts are readily available for your brand and model
  • Existing piping and indoor units are in good condition
  • Building use has not changed significantly since installation
  • Repair cost is under 30% of replacement cost

Factors That Favor Replacement

  • System is over 12-15 years old
  • Multiple major failures within the same year (compressor + inverter board, for example)
  • Chronic refrigerant leaks requiring frequent recharge
  • Parts are discontinued, backordered, or only available aftermarket
  • Energy consumption has increased 25%+ despite maintenance
  • Building cannot meet LL97 targets with existing equipment
  • Building use has changed and the system is undersized or misconfigured
  • The original installer is no longer in business and system documentation is lost

The Piping Question

VRF replacement does not always mean ripping out everything. In many cases, existing refrigerant piping can be reused with a new outdoor unit and compatible indoor units. This significantly reduces the scope and cost of a replacement project. The piping needs to be evaluated for condition, cleanliness, and compatibility with the new equipment, but reuse is common.
